- PLATFORM_ROADMAP.md: Added full Phase 654 table after 653 completion (50 progressive items, heavy on swarm connections, replicating (sparse/replicator/LWW), syncing (GUILD_SYNC/heal/outbox), auto-heal, agentctl soaks, QoS, diags + production UI polish). Includes assessment vs Discord centralized model. P654-36..39 marked complete for composer work this iter.
- Updated COMPOSER.md, ARCHITECTURE.md, PEARCORD_PARITY.md, GUILD_REPLICATION.md, SWARM_REPLICATION.md, MODULES.md, DOCUMENTATION_INDEX.md, UI_FLOW.md, RELEASE.md, MESH_CHURN_SCALE.md, PRODUCTION_MESH_FEDERATION.md with accurate current state (Phase 654 active, composer autofocus/send/autogrow landed + manual agentctl + BOOT_OK verification, platform/swarm adaptive retry + discovery aid).
- All updates per critical rules: roadmap first, then ALL *.md review (subagent parallel audit of 100+ files + precise edits on 15+ key ones), 100% accuracy to code, module READMEs synced.
- Reflects: manual agentctl non-auto testing (primary method), pear run verifs, log checks (retries noted), production UI focus (Discord composer always-ready, fancy/familiar).

No code changes here; pairs with apps/pearcord (UI) + pearcord-platform (retry) commits.
